Value propositions

Why a value proposition is a claim rather than an adjective, why one that works for everyone works for no one, and why the bank has to be canonical or sales and marketing drift apart.

A value proposition is a claim, not an adjective. "Faster, simpler, more powerful" is three adjectives arranged into a sentence, and a buyer can neither check it nor argue with it — which means they cannot believe it either.

The test is whether a reasonable person could disagree. If nobody could, the sentence says nothing.

The operational shape

Trigger. Positioning changes, or a new segment enters the picture. Not a quarterly refresh.

Reads. Unique attributes and value from positioning. The messaging map. What converted per segment, from learnings.

Cadence. Per segment, maintained.

Gate. Approve before publish.

What good looks like

One per segment, and the segments buy for different reasons. If two segments respond to the same proposition they are one segment. If a proposition covers all of them, it has been abstracted until it describes the category rather than the product.

It names the alternative it beats. A value proposition floating free of a comparison is aspirational. The buyer is always choosing between this and something — usually doing nothing — and the proposition has to be better than that specific thing.

It is checkable. Not "improves consistency" but a claim with a shape a customer could confirm or dispute. The version a customer would repeat back is the version that works, and abstract propositions never survive being repeated.

It is written in the buyer's words. Language taken from calls and reviews, not from an internal whiteboard. The gap between how a company describes its value and how customers describe it is the most reliable source of better copy any company has.

Why the bank has to be canonical

This is the capability where the shared-source argument is most concrete. The moment sales and marketing maintain separate versions of a value proposition, they diverge — and the divergence surfaces inside a single deal, where a prospect reads one thing on the site and hears another on a call.

One store, everything else reads from it. A proposition changed in the bank changes everywhere it was instantiated. That is the whole reason this is an asset rather than a document.

When it goes stale

What converted changed. The clearest signal and the easiest to miss, because a proposition that stopped working does not announce it.

A competitor claimed the same thing, so the proposition is now table stakes rather than a differentiator. This happens faster than teams expect in a forming category.

The segment moved. Same words, different buyer, and the proposition now answers a question that audience is not asking.

The product outgrew it, which is the good version of this problem and still requires the same rewrite.

What it feeds

  • Every other asset in this category — battlecards, proposals, outbound templates, decks
  • Landing pages, product pages, and ads — the same claims, at different levels of detail
  • Learnings — which proposition converted which segment, written back

Value propositions are the highest-leverage asset in the sell category precisely because nothing here is written independently of them. A change propagates; a divergence propagates too.

Frequently asked

How many value propositions should a company have?
One per segment that buys for a different reason. If two segments buy for the same reason they are one segment, and if a proposition covers every segment it is a category description.
What makes a value proposition testable?
A buyer can disagree with it. "Save time" cannot be argued with and therefore cannot be believed. "Replaces the weekly briefing meeting" can be checked, and a prospect who disputes it has told you something.
Where should value propositions live?
In one place that everything else reads from. The moment sales and marketing maintain separate versions, they diverge, and the divergence shows up in the same deal.
